If you have ever ordered a custom sandwich at a deli where they only start slicing the meat once you've placed your order, you’ve experienced JIT in real life! In these notes, we will break down why companies do this, how it helps them save money, and the challenges they face along the way. 1. What is Just-in-Time (JIT)?

At its heart, JIT is a "Pull" system. In a traditional "Push" system, a company makes as many products as possible and "pushes" them into the warehouse, hoping customers will buy them. In a JIT system, nothing is bought or produced until there is an actual demand for it.

JIT Purchasing: Buying raw materials only when they are needed for production.
JIT Production: Making the goods only when a customer places an order.

The Analogy: The Buffet vs. The Made-to-Order Cafe

Imagine a buffet restaurant (Push System). They cook 50 trays of lasagna before the doors even open. If no one shows up, that lasagna is wasted. Now imagine a cafe (Pull System/JIT). They don't cook the lasagna until you sit down and order it. The food is fresher, and there is zero waste if no one comes in!

Quick Review: Which of these is the "biggest" waste in JIT? Usually, it's Inventory. Why? Because inventory hides other problems, like poor quality or unreliable machines.

3. Requirements for a Successful JIT System

You can't just decide to start JIT tomorrow morning. It requires a specific environment to work. If one part of the chain breaks, the whole system stops because there is no "buffer" inventory to fall back on.

A. High Quality (Total Quality Management)

Since we have no spare stock, every single part must be perfect. If a machine produces a defective part in a JIT system, the entire assembly line stops. This is why JIT and TQM (Total Quality Management) go hand-in-hand.

B. Reliable Suppliers

In JIT, your suppliers are your partners. You need them to deliver small batches, multiple times a day, exactly when you need them. You usually move from having hundreds of "cheap" suppliers to a few "highly reliable" ones.

C. Flexible Workforce

Workers need to be multi-skilled. If the "Sanding Department" has no orders today, those workers should be able to move to the "Painting Department" to help out. This keeps the cost of labor efficient.

D. Reduced Setup Times

To make small batches profitable, you must be able to change a machine from making "Product A" to "Product B" very quickly. If it takes 5 hours to set up a machine, you can't do JIT!

2. Loss of Bulk Discounts: Buying in small amounts usually means you pay a higher price per unit compared to buying 10,000 at once.
3. High Initial Cost: Setting up the technology and training staff for JIT is expensive.

Common Mistake to Avoid: Students often think JIT is always cheaper. It's not! While it saves on holding costs, it might increase ordering costs and transport costs because of the frequent small deliveries.

5. JIT and Performance Measurement

In P2, we look at how JIT changes how we measure success. Traditional measures like "Machine Utilization" (keeping machines running 100% of the time) are actually bad for JIT. Why? Because if you run a machine just to keep it busy, you are creating Inventory Waste.

Throughput Accounting: We focus on how fast we can turn raw materials into cash. The formula often used to look at efficiency is:
